Building a Marketing Analytics Team: Roles and Structure

When to Build vs. Buy Analytics Capability

The first question for most marketing leaders is whether to hire analytics capability internally or engage consultants. The answer depends on stage and needs: early-stage companies benefit most from consulting (faster to value, lower fixed cost, breadth of expertise). Mid-size companies with ongoing analytics needs often benefit from a hybrid model — core analytics roles internally, specialist consulting for specific projects. Enterprise companies typically need full internal teams with consulting support for major initiatives.

Core Marketing Analytics Roles

  • Marketing Analytics Manager: Owns the measurement strategy, reporting frameworks, and tool stack. Translates business questions into analytics projects. Communicates insights to leadership.
  • Marketing Data Analyst: Builds reports and dashboards, runs analyses, maintains data quality. SQL proficient, GA4 expert, strong in data visualisation.
  • Marketing Data Engineer (for larger teams): Manages data pipelines, the data warehouse, and ETL infrastructure. Enables the analyst to focus on analysis rather than plumbing.
  • Analytics Engineer: Works at the intersection of engineering and analysis — builds data models in dbt, owns the transformation layer between raw data and reporting.

The Analytics-Marketing Partnership

Analytics teams only deliver value when marketing teams use their output. The most common failure mode is an analytics function that produces excellent analysis that marketing teams ignore because it doesn't match how they think about their work or isn't delivered in time to influence decisions.

Structure analytics work around the decisions marketing teams actually make: campaign budget allocation (weekly), channel mix decisions (monthly), strategy reviews (quarterly). Analytics that arrives too late to influence a decision it was meant to inform is wasted investment.

Tool Standardisation

Standardise on a common analytics stack across the marketing team: one web analytics platform (GA4), one data warehouse (BigQuery), one dashboard tool (Looker Studio). Fragmented tools create fragmented analysis — different people running the same analysis with different tools and getting different answers. Our marketing analytics consulting service helps teams design and implement this standardised stack.
