The Analytics Maturity Model: Where Is Your Business and What's Next

Not Every Business Should Have the Same Analytics

A 10-person startup trying to implement machine learning-based attribution before they have reliable basic tracking is wasting resources. A £50M ecommerce business relying on platform-reported ROAS without any cross-channel measurement is leaving significant money on the table. Analytics investment should match where you are and where you're going.

The analytics maturity model provides a framework for assessing your current level and identifying the right next steps. Our marketing analytics team uses this framework to prioritize clients' analytics roadmaps.

Level 1: Basic Reporting (Foundational)

Description: You have data but it's reactive — you look at it after decisions are made, not before.

Characteristics:

  • GA4 installed but only standard reports reviewed
  • Platform-reported metrics only (Google Ads dashboard, Meta Ads Manager)
  • No conversion tracking or unreliable conversion tracking
  • Monthly reporting is historical narrative ("here's what happened")

To advance to Level 2: Implement reliable conversion tracking via GTM, establish basic KPIs with targets, and start weekly reporting cadence.

Level 2: Descriptive Analytics (Operational)

Description: You reliably know what happened and can diagnose why.

Characteristics:

  • Reliable conversion tracking across all channels
  • KPI dashboard reviewed weekly
  • Channel-level performance comparison
  • Basic funnel analysis in GA4
  • UTM parameters on all campaigns

To advance to Level 3: Implement a data warehouse (BigQuery), cross-source data joining, and customer-level analysis.

Level 3: Diagnostic Analytics (Strategic)

Description: You can explain why metrics move and predict the impact of decisions.

Characteristics:

  • Data warehouse with cross-source data joining
  • Customer cohort analysis (LTV by acquisition channel, churn by segment)
  • Attribution beyond last-click (with awareness of limitations)
  • CAC and LTV:CAC ratio tracking
  • A/B testing program for key decisions

To advance to Level 4: Implement incrementality testing, predictive models, and real-time decision systems.

Level 4: Predictive Analytics (Competitive)

Description: You can predict what will happen and optimize for future outcomes.

Characteristics:

  • Predicted LTV at point of acquisition
  • Churn prediction models
  • Incrementality testing program
  • Marketing mix modeling for budget allocation
  • Real-time bidding optimization using first-party data signals

To advance to Level 5: Automated decision systems, AI-driven personalization.

Level 5: Prescriptive Analytics (Advanced)

Description: Systems make data-driven decisions automatically, with human oversight.

Characteristics:

  • Automated budget reallocation based on real-time performance signals
  • AI-driven ad creative testing and optimization
  • Personalization at the individual customer level powered by ML
  • Experimentation as a continuous business process, not a project

Where Most Businesses Are (And Where They Should Be)

Most businesses are at Level 1–2. Most should be targeting Level 3. Very few businesses need to be at Level 4–5 before they've fully exploited Level 3.

The highest ROI analytics investment for a Level 2 business is getting to Level 3 — reliable cross-channel data, customer cohort analysis, and A/B testing. Not ML and AI.
