What Is Cohort Analysis?
Cohort analysis groups users by a shared characteristic at a point in time — usually their signup week or month — and then tracks their behaviour over subsequent time periods. It answers the question: are the users we acquired recently behaving better or worse than users we acquired six months ago?
Cohort analysis is the most reliable way to detect whether product changes are improving retention, because it controls for the time dimension — you're comparing users at the same point in their lifecycle, not mixing new and old users together.
Types of Cohorts
- Acquisition cohorts: Grouped by when users signed up (most common). Shows whether recent users retain better than older users — evidence that product improvements are working.
- Behavioural cohorts: Grouped by what users did early in their lifecycle. Users who completed onboarding within 3 days vs. those who took longer. Users who used Feature X in Week 1 vs. those who didn't.
- Channel cohorts: Grouped by acquisition source. Do users from paid ads retain as well as users from organic search? If not, you're spending to acquire users who churn — a cost problem.
Reading a Cohort Retention Table
A standard cohort table shows: rows = cohort (signup week), columns = time since signup (Week 0, Week 1, Week 2...), cells = retention percentage. Week 0 is always 100% (everyone is active in their signup week). Week 1 shows who came back in the next 7 days.
Scan diagonally (same calendar week across different cohorts) to spot the effect of product changes. If retention in Week 4 improved across cohorts that signed up after a specific product release, that release improved retention.
Building Cohort Analysis
Mixpanel and Amplitude both have built-in cohort retention charts that generate this table automatically. For more flexible cohort definitions or for joining cohort data with external sources (like CRM revenue data), build cohort analysis in BigQuery using SQL. The GA4 cohort report also supports basic time-based cohort analysis for web products.
