What Is a North Star Metric?

A north star metric is the single metric that best captures the core value your product delivers to users — and that, when it grows, predicts long-term business success. It is not a revenue metric (that's a business outcome) and not a vanity metric (that doesn't predict anything). It sits between: a leading indicator of business health that the product team can directly influence.

Examples of North Star Metrics

  • Spotify: Time spent listening — if users are spending more time in the product, they're getting more value
  • Airbnb: Nights booked — value delivered to hosts and guests simultaneously
  • Slack: Messages sent — proxy for communication value delivered to teams
  • HubSpot: Weekly active teams — organisations using the product together
  • Notion: Weekly active blocks created — users actively building and using their workspace

Criteria for a Good North Star Metric

  • Measures value delivery to users, not just business revenue
  • Correlates with long-term retention and revenue growth (verified in historical data)
  • The entire product team can influence it through their work
  • It can be measured accurately and updated frequently
  • Executives and individual contributors can both understand it intuitively

Finding Your North Star Metric

The process is empirical: take your candidate metrics (things that represent core product value) and test whether growth in each one correlates with improved 90-day retention in your historical user cohorts. The metric with the strongest correlation is your north star candidate. Validate it across different user segments and acquisition channels to ensure it generalizes.

This correlation analysis runs in BigQuery using your product event data exported from Mixpanel, Amplitude, or GA4.

Making the Metric Operational

Once chosen, the north star metric needs to be visible everywhere: on the main product dashboard, in weekly team meetings, in OKR planning. Break it into input metrics (the lower-level product actions that drive the north star) that individual teams can own. The north star is the shared outcome; input metrics are the controllable levers.
