What Is Product-Led Growth?
Product-led growth (PLG) is a go-to-market strategy where the product itself is the primary acquisition, conversion, and expansion driver — rather than sales or marketing. Users sign up, experience value, and upgrade without necessarily talking to a salesperson. Analytics is central to PLG because without data, you can't see whether the product is actually doing the job of driving growth.
The PLG Analytics Framework
PLG analytics tracks three stages of the user journey:
- Acquisition: How users discover and sign up for the product (often self-serve from content or word-of-mouth)
- Activation: How quickly and reliably users reach their first value moment
- Expansion: How individual users and teams upgrade, add seats, and increase spend
Product Qualified Leads (PQLs)
A PQL is a free or trial user who has reached a specific product behaviour threshold that predicts they will convert to paid. Example: a user who has created 3+ reports and invited 1+ teammates is far more likely to convert than a user who signed up and never returned.
Define your PQL criteria using historical data: segment past free users who converted vs. those who didn't, and find the product behaviours that differ between them. This is a statistical analysis usually done in BigQuery. Once defined, track PQL attainment as a primary metric and use it to trigger sales outreach or in-product upgrade prompts.
Time to Value (TTV)
Time to value is the median time from signup to first reaching the activation milestone. Track it as a distribution (not just median — high variance is a signal of a confusing onboarding). Segment by acquisition source, plan, and company size to see where onboarding is slowest. Every day of delay in reaching the value moment reduces the probability of conversion.
Expansion Revenue Tracking
In PLG, expansion often comes from natural usage growth — users hit a free plan limit and upgrade, or an individual user's success prompts team-wide adoption. Track usage against plan limits as a product metric. Users approaching limits are expansion candidates. Automate upgrade prompts when users reach 80% of their plan limit.
