The Open Source CDP Appeal

When Segment costs £2,000+/month at scale, the appeal of open source is obvious. "Free software" sounds like the answer. But open source CDPs have real costs that go beyond licensing — they require engineering time, infrastructure management, and operational expertise that can exceed the savings.

RudderStack (Open Source)

What it is: The most mature open source CDP. Segment-API compatible — their JavaScript SDK and HTTP API accept Segment-format calls, making migration straightforward.

What you get free:

  • Full event collection and routing engine
  • 300+ destination connectors
  • Transformation framework (JavaScript functions to transform events before routing)
  • Warehouse sync for raw events
  • Active development and community

What you give up (self-hosted):

  • You manage Kubernetes deployment and scaling
  • You manage PostgreSQL for the control plane and ClickHouse/Kafka for the data plane
  • No guaranteed SLA — you own uptime
  • Security patching is your responsibility
  • Engineering time: typically 0.5–1 FTE for initial setup + ongoing maintenance

Cloud option: RudderStack Cloud (managed hosting starting at $750/month) gives you the software without infrastructure burden — often the better economic choice unless you're at very high scale.

Snowplow Analytics

What it is: Event streaming infrastructure focused on high-fidelity, warehouse-native data collection. More infrastructure-heavy than RudderStack but produces exceptionally clean, enriched event data.

What you get:

  • Rich event enrichment (IP to geography, user agent parsing, campaign attribution)
  • Strongly typed schemas enforced at collection time
  • Direct BigQuery and Snowflake loaders optimized for analytics
  • Good for high-volume analytics use cases (100M+ events/month)

What you give up:

  • Steeper learning curve than RudderStack
  • Less mature destination library for marketing activation
  • More infrastructure complexity (Kafka, stream processors)
  • Requires data engineering expertise — not a tool for marketing teams to manage themselves

Best for: Data-engineering-led organizations where raw event data quality and warehouse-native analytics are the priority over marketing activation.

Jitsu

What it is: Lightweight open source event collection tool. Simpler than RudderStack, focused on getting events into a data warehouse quickly.

Best for: Startups wanting simple event collection to BigQuery without a full CDP infrastructure. Limited destination library compared to RudderStack.

The Real Cost of Open Source

Before choosing open source, model the actual cost:

  • Infrastructure: AWS/GCP compute for 3-node HA setup: £500–£2,000/month
  • Engineering setup: 2–6 weeks of a senior engineer's time
  • Ongoing maintenance: 20–40 hours/month for updates, incident response, scaling
  • At £80/hr fully loaded engineering cost: £1,600–£3,200/month in human cost alone

RudderStack Cloud at $750/month suddenly looks very cost-effective compared to self-hosting.

When Open Source Makes Sense

  • You have strong DevOps capabilities and want full infrastructure control
  • Data sovereignty requirements mean your data cannot touch vendor infrastructure
  • You're at significant scale (>10M MTU) where managed pricing is prohibitive
  • You want to fork and customize the CDP for specific requirements
