What Actually Happens When You Hire Us
Most agencies are opaque about their process. You sign a contract, things happen in the background for a few weeks, and then you get a delivery. We prefer a different approach -- one where clients understand exactly what's happening, why, and when.
This post walks through our actual project process from the initial call to final handover. If you're considering working with us, this is what you'd experience.
Phase 1: Discovery and Audit (Week 1)
Every project starts with understanding what already exists. Even for brand new websites, there's usually something: an old GA property, a pixel installed by a previous agency, a GTM container with 40 tags and no documentation.
Our discovery process includes:
- Technical audit: We crawl the website and analyze network requests to identify every tracking tag currently loading, including any that shouldn't be there.
- Existing account audit: We request view access to your GA4 property, Google Ads account, Meta Business Manager, and GTM container. We document what we find without making changes.
- Stakeholder interviews: We ask the marketing team what decisions they're trying to make with data, what's currently frustrating them about their reporting, and what success looks like for this project.
- Requirements mapping: We translate business goals into specific technical requirements -- which conversion events are needed, which dimensions matter for segmentation, whether server-side tracking is required.
The output is a one-page audit summary with findings and a proposed implementation plan. This document requires your sign-off before we begin any work.
Phase 2: Architecture and Planning (Week 1-2)
Before we write a single line of code or create a GTM tag, we design the tracking architecture on paper. This includes the complete data layer specification for every tracked event, the GTM container structure, the GA4 event schema with all parameters documented, the consent implementation approach, and the testing plan and QA criteria.
We share this architecture document with you and your development team. If the implementation requires dataLayer changes on your website, your developers need to implement those changes before we can proceed. We provide exact specifications -- developers tell us it's the clearest documentation they've received from a marketing vendor.
Phase 3: Implementation (Week 2-3)
Implementation happens in a staging environment first. We build the GTM container, configure GA4 events, set up conversion actions, and implement consent handling -- all while your live site continues running its existing tracking.
We use GTM Preview mode extensively during implementation, validating every tag against the specification. For eCommerce projects, we place test orders and verify the complete purchase funnel end-to-end.
Phase 4: QA and Validation (Week 3-4)
QA is where most agencies cut corners. We don't. Our validation process includes cross-browser testing (Chrome, Safari, Firefox, and mobile browsers), consent scenario testing (we verify that declining consent correctly blocks all tags), real conversion testing (for eCommerce clients, we place real then refunded test orders), and staging vs production comparison.
Phase 5: Go-Live and Monitoring (Week 4)
Go-live isn't a single button push -- it's a coordinated deployment with rollback capability. We publish the GTM container to production, monitor real-time reports for the first 24-48 hours, and watch for any anomalies in event counts, conversion rates, or referral patterns.
We schedule a check-in call two weeks after go-live to review the first real data and address any questions from the marketing team.
Phase 6: Documentation and Handover
Every project ends with documentation: a complete tracking specification document, a GTM container overview with the purpose of every tag, trigger, and variable, and a runbook for common tasks (how to add a new conversion, how to update a trigger, what to check after a site deploy).
We also provide a 60-minute handover call where we walk your team through everything, answer questions, and make sure they're comfortable managing the setup going forward.
This process takes longer than throwing tags into GTM and calling it done. But it produces tracking setups that work reliably for years -- not setups that drift into unreliability after the first site update.
